More often, it is the result of a carton that was too weak, empty space that let the item move, tape that opened under pressure, or a pack-out process that changed from one employee to the next. How to reduce packaging damage rates at the source
Start with your damage data. Do not group every issue under the word damaged. A crushed carton, a broken glass item, a leaking bottle, and a parcel that arrived opened need different fixes. Review customer photos, courier claims, return notes, and warehouse records for at least 30 days. Then identify which products, package sizes, and destinations create the most problems.
A simple damage-rate calculation keeps the conversation focused: divide the number of damage-related claims by the number of shipped orders, then multiply by 100. Track this by SKU and packaging type, not only as one company-wide number. A 1% total damage rate can hide a product line with a 7% failure rate.
Look for patterns before changing materials. If damage occurs mainly on heavier orders, the carton grade or tape application may be the issue. Match the carton to the actual load
Carton boxes fail when they are selected by dimensions alone. The box must also handle the product weight, stacking pressure, and expected travel. Bubble wrap provides cushioning for fragile surfaces and irregular items. PE foam is useful when scratch protection matters, especially for polished, painted, or coated products. Corrugated pads add rigidity and help separate products from carton walls. Void fill is best used to stop shifting after the item has already been wrapped or blocked in place.
Do not rely on loose void fill to protect a heavy object. A dense item can push through light filler during repeated drops. Instead, wrap the item, create a protective buffer around it, and keep it centered in the carton. For multiple items, separate each piece so they cannot collide. Build a pack-out standard your team can repeat
A good packaging design still fails if every packer does it differently. Create a clear pack-out standard for your highest-volume and highest-risk SKUs. It does not need to be complicated. A photo of the correct carton, the required wrap, the amount of void fill, and the sealing method can eliminate guesswork at the packing station.
Set a small number of approved packaging combinations. For example, one standard may cover a small fragile item, another a medium-weight boxed product, and another a heavy mixed order. This makes stock control easier and helps new staff pack correctly from day one.
Seal cartons for handling, not just presentation
Tape is a structural part of the package. Weak tape, short tape strips, dusty carton surfaces, or poor application can turn a good box into an open parcel. Apply OPP packing tape evenly and press it down firmly, especially over carton flaps and edges.
For regular slotted cartons, use the H-tape method when the shipment is heavy, valuable, or likely to face rough handling. This means sealing the center opening and running tape across both edge seams. It adds material cost, but it provides better protection against flaps lifting during compression and movement.
Use tape width and adhesive quality that match the carton and load. A heavy carton sealed with narrow, low-adhesion tape is a common failure point. If cartons are stored in humid, dusty, or hot conditions, check whether tape adhesion is dropping before the parcel even leaves the warehouse.
Courier bags and polymailers are efficient for non-fragile products, but they are not a substitute for protective packaging. Use them for apparel, soft goods, and items already protected in retail packaging. If a product can crack, dent, leak, or bend, add the needed internal protection or use a carton.
Test packaging before damage reaches customers
You do not need a laboratory to find obvious weaknesses. Run practical tests whenever you introduce a new carton, change suppliers, add a new product bundle, or receive repeated damage claims. Pack the product exactly as your team normally would. Then check how it performs under realistic stress.
A basic test should include controlled drops from a reasonable handling height, compression from stacked cartons, and a shake test to identify internal movement.
